Who Is Responsible When We Fail to Make a Judgment?
When things go wrong at work, there are always explanations.
The boss’s instructions were unclear.
The employees failed to act.
The expert gave the wrong advice.
AI produced an incorrect answer.
The company’s systems or market conditions were unfavorable.
These explanations may be true. However, the cause of a poor outcome and how we judged the situation are separate issues.
If the instructions were unclear, we could have asked for clarification. If employees failed to act, we could have changed how we delegated or monitored the work. If we followed an expert’s advice, we were the ones who chose to accept it. If we used an AI-generated answer without examining it, the problem was not simply that AI made a mistake. We handed our judgment over to AI.
Delegating work is not itself the problem.
Executives cannot investigate everything personally. They should use experts, employees and AI. But delegating the collection and analysis of information is different from surrendering the final judgment.
“The expert said so.”
“Everyone agreed.”
“We followed precedent.”
“AI said this was the best option.”
These may be inputs into a decision, but they do not transfer responsibility for it.
When people make a poor judgment, they tend to search for external causes. Blaming others allows them to avoid questioning their own ability. But learning stops at that moment.
If there was nothing wrong with our judgment, there is nothing to change next time. We will make the same choice again—and when it fails, we will find someone else to blame.
Blaming others is therefore more than an escape from responsibility. It is a mechanism that prevents us from updating our judgment OS.
Taking responsibility does not mean blaming ourselves for every bad outcome. Markets change unexpectedly. Other people act dishonestly. Chance also matters. What we must accept is responsibility for the part that was within our control.
What were we trying to achieve? Which information did we treat as fact? Whose opinion did we accept, and why? What other options were available? Under what conditions were we prepared to stop?
When the result is poor, we should ask more than “Who was at fault?” We should also ask, “What did I overlook? What did I leave undecided? To whom did I hand my judgment?”
Proceeding despite knowing that the available information was insufficient was itself a judgment. Postponing a decision, following the mood of a meeting, avoiding disagreement with a powerful person, or simply maintaining the status quo are all choices that shape the outcome.
“I did not make the decision” is not an exemption from responsibility.
An executive accepts a consultant’s proposal and later blames the consultant when it fails. A director accepts the CEO’s explanation and, after misconduct is uncovered, says, “We were not informed.” A manager leaves everything to subordinates and, when a problem emerges, says, “Nobody reported it.”
Those who concealed information also bear responsibility. Yet questions remain. Did we request more information? Did we seek opposing views? Did we establish conditions for withdrawal?
AI makes this problem even less visible. It produces persuasive analyses and polished documents. But human beings must still define the objective, examine the assumptions, reject alternatives and accept the consequences.
Judgment is not the ability to guess the correct answer. It is the ability to choose under uncertainty, examine the result and change the next decision accordingly.
Being unable to make a sound judgment is not shameful. It happens to everyone.
The problem is refusing to recognize that failure and ending the matter by blaming someone else.
Taking responsibility does not mean punishing yourself.
It means taking your judgment back into your own hands.
