「成功のExit」を考える――サイゼリヤは、なぜ「値上げしない」を変えるのか
サイゼリヤが値上げを検討しています。
同社はミラノ風ドリアを300円で提供するなど、「値上げしない会社」として支持されてきました。そのサイゼリヤが値上げに動けば、従来の方針を捨てたようにも見えます。
しかし、私はこれを「成功のExit」を考えるうえで、わかりやすい事例だと思います。
「値上げしない」は目的ではない
サイゼリヤの本来の目的は、値上げをしないことではありません。顧客が値段を過度に気にせず、食事を楽しめる状態をつくることです。
「値上げしない」は、そのための手段でした。
ところが、ある手段によって長く成功すると、手段自体が目的のように見えてきます。
原材料価格や店舗賃料が上昇し、サイゼリヤの国内原価率は2019年8月期の36%から、2025年9月〜2026年5月期には48%まで上昇しています。一方、店舗運営の効率化によって、売上高販管費比率は59%から49%まで下げました。コスト削減の余地は限界に近づいています。
このまま価格だけを守れば、店舗閉鎖、品質低下、商品の供給停止を招くかもしれません。それでは、価格を守るために、本来の目的を壊すことになります。
サイゼリヤは成功の定義を、
「値上げしない会社」から「手ごろな価格を持続的に提供できる会社」へ
書き換えようとしているのではないでしょうか。
変えるのは価格です。守るのは、顧客にとっての手ごろさです。
成功のExitとは何か
私は、成功することだけでは不十分だと考えています。
目標を達成した後、何を終え、何を残し、次にどこへ進むのか。そこまで考えておかなければ、成功そのものが次の問題を生みます。
私はこれを「成功のExit」と呼んでいます。
成功のExitとは、
何をもって現在の成功を達成したと判断し、その成果を次の選択へどう接続するか
を定義することです。
Exitは終点ではありません。次の目的へ移るための接続点です。
成功のExitには、現在の成功を維持する、範囲を拡張する、成功の定義を書き換える、別の事業へ資源を移すといった選択肢があります。
問題は、維持するのか変えるのかを決めないまま、過去の成功を繰り返すことです。成功のExitがなければ、成功はやがて惰性に変わります。
経営者だけの仕事ではない
成功のExitを考えるのは、経営者の重要な仕事です。
しかし、経営者が頑張ればよいというものでもありません。
企業の判断は、顧客、従業員、株主、取引先、金融機関などの評価によって制約されています。
私たちが企業に「値上げするな」「店舗を閉じるな」「雇用を守れ」「賃金を上げろ」「利益も増やせ」とすべてを同時に要求すれば、実行できる選択肢はなくなります。
企業が何かを変えようとしたとき、私たちは過去と言っていることが違うと批判する前に、三つのことを確認する必要があります。
何を変えるのか。
何を守るのか。
どのような状態を実現しようとしているのか。
見るべきなのは、過去の行動との一貫性ではなく、本来の目的との一貫性です。
自分自身のExitを考える
成功のExitは、企業だけの問題ではありません。
資格を取る。管理職になる。独立する。資産を形成する。私たちはさまざまな目標を持っていますが、達成した後の状態までは、あまり考えていません。
一般の人が今からできることは、次の三つを考えることです。

何をもって、現在の目標を達成したと判断するのか
-
達成したとき、何を続け、何をやめるのか
-
その成功によって、次にどのような選択肢を持ちたいのか
完璧な答えは必要ありません。環境が変われば、成功のExitも更新すればよいのです。
成功のExitとは、成功を終わらせるための考え方ではありません。過去の成功に支配されず、次の方向を選ぶための考え方です。
次の選択肢を持った状態で、現在の目的を終えられること。
それが、私の考える「成功のExit」です。
Rethinking the “Success Exit”: Why Saizeriya May Abandon Its No-Price-Increase Policy
Saizeriya is considering raising its prices.
The restaurant chain has long been known for its refusal to raise prices, offering dishes such as its signature Milano-style doria for just 300 yen. A price increase could therefore appear to be an abandonment of its established policy.
I believe, however, that Saizeriya provides a clear example of what I call a “Success Exit.”
Keeping Prices Unchanged Is Not the Real Objective
Saizeriya’s true objective is not to avoid price increases. It is to create an environment in which customers can enjoy a meal without worrying excessively about the cost.
Keeping prices unchanged has been a means of achieving that objective.
When a particular approach produces success for a long time, however, the approach itself can begin to look like the objective.
Rising food costs and store rents have increased Saizeriya’s domestic cost-of-sales ratio from 36% in the fiscal year ended August 2019 to 48% for the nine months from September 2025 through May 2026. Meanwhile, operational improvements have reduced its selling, general and administrative expense ratio from 59% to 49%. The remaining room for further cost reductions is becoming limited.
If Saizeriya protects nominal prices at all costs, it may eventually be forced to close restaurants, reduce quality or suspend menu items. It would then be sacrificing its real objective in order to preserve one particular means of achieving it.
Saizeriya may therefore be redefining success:
from being “a company that does not raise prices” to being “a company that can sustainably provide affordable meals.”
What changes is the price. What remains is affordability for the customer.
What Is a Success Exit?
I do not believe that achieving success is enough.
After reaching a goal, we must decide what should end, what should remain and where we should go next. Without such decisions, success itself can create the next problem.
I call this the “Success Exit.”
A Success Exit defines:
the conditions under which the current success is considered complete and how its results will be connected to the next choice.
An Exit is not simply an endpoint. It is a connection to the next objective.
A company may choose to maintain its current success, expand it, redefine it or transfer its resources to another business. The problem arises when it continues repeating its past formula without consciously deciding whether to preserve or change it.
Without a Success Exit, success eventually turns into inertia.
This Is Not the CEO’s Job Alone
Designing a Success Exit is an important responsibility of management. But it cannot be achieved simply by telling executives to work harder.
Corporate decisions are constrained by the expectations of customers, employees, shareholders, business partners and financial institutions.
If society simultaneously demands that companies never raise prices, never close stores, preserve every job, increase wages and generate more profit, management will be left with no feasible choices.
When a company changes its policies, we should not immediately criticize it for contradicting its past. We should first ask three questions:
What is changing?
What is being protected?
What future condition is the company trying to create?
The relevant test is not consistency with past actions. It is consistency with the company’s original purpose.
Consider Your Own Success Exit
The Success Exit is not only a corporate issue.
We seek qualifications, promotions, independence and financial security. Yet we rarely define the condition we want to reach after achieving these goals.
Everyone can begin by asking three questions:

How will I know that my current goal has been achieved?

What will I continue, and what will I stop, once I achieve it?

What new choices should this success make possible?
The answers do not have to be perfect. As circumstances change, the Success Exit can also be updated.
A Success Exit is not a way to terminate success. It is a way to avoid being controlled by past success and retain the ability to choose the next direction.
Success means completing the current objective while retaining meaningful choices about what comes next.
That is what I mean by a “Success Exit.”
